Picked a 3 hour teach for Gloomhaven over a quick party game and my group hated it

Had to choose between starting our new campaign with Gloomhaven or just playing Codenames again last Friday, and I went all in on the big box. We spent 45 minutes just on setup and rules, and two people left before we even drew our first cards. Does anyone have a better way to handle heavy games with mixed experience levels?

Should've done a practice round solo first. Setup is a killer if nobody knows what they're doing.

We actually started doing a "test run" a day or two before game night. Just me and my partner running through the setup real quick to find all the pieces and figure out where everything goes. It saved us so much hassle when the real night came around because we already knew what to look for in the rulebook. Another thing that helped was putting each player's starting gear in a separate ziplock bag ahead of time. Nobody likes digging through a pile of tokens while everyone waits. Takes a little upfront effort but then game night actually starts on time.
