Hot take: everyone told me to switch to a gas forge but I stuck with my coal setup
Last spring some guy at the guild meeting said I was wasting time with coal. Said I'd never get even heat for welding. Kept at it though, spent $40 on a new firepot from Centaur Forge and adjusted my air gate. Got my first clean billet weld three weeks later on a Saturday. Has anyone else had better luck sticking with the old ways after everyone told you to upgrade?

Good for you. Sometimes the old ways just work better.

My buddy Tom runs a shop up in Vermont and he's still using a brake drum forge he built in 2008, gets cleaner welds than half the guys with propane setups. That air gate adjustment you mentioned, how much did you have to tweak it to get that billet weld to stick? I heard some guys say you need like a 45 degree angle on the firepot for coal to work right but I'm not sure if that's just old wives tales.
