Rant: I tracked my time for a month and the results were not what I expected

For years I just guessed how long projects took and billed a flat rate. Last month, I used a free time tracker app and logged every single hour. I found I was spending almost 15 hours a week on admin stuff I wasn't charging for, like emails and invoicing. My 'two-day' website build was actually taking three and a half days once you added it all up. I switched to billing for the actual hours on the core work and a separate small fee for project management. My income went up by about 30% for the same amount of work. Has anyone else made a switch like this and how did you explain the new billing to your regular clients?

Three and a half days for a "two-day" build is wild.

My last "quick" IKEA shelf took a whole weekend. What did you end up building?

Honestly that sucks, three days on a two-day build is brutal.
