My boss made us switch from writing tests after code to writing them first, and the difference at our 12 person shop was night and day
Six bugs in a row went out to customers when we wrote tests last, but after switching the order around, we shipped 3 weeks straight with zero hotfixes, and I keep wondering why nobody made us do this sooner.

Wait, three weeks straight with zero hotfixes? That seems almost too good to be true in my experience. I've seen teams get a small bump from flipping the order but nothing that dramatic, so I'm a little stunned by that number. What kind of tests are we talking about here, just unit tests or full integration stuff? Either way that's a wild turnaround for a shop your size.
